Measuring Recovery Rate Beyond Gross Collections

Measuring Recovery Rate Beyond Gross Collections

A lender in BLU365's pilot reported a 41% gross collection rate in Q4 2025: 41% of overdue accounts paid or agreed to an arrangement within 60 days of entering the queue. The result matched its prior baseline. But the underlying metrics showed a 22% contact rate, an 8% first-resolution rate, and mean resolution time of 29 days. A small group of easy-to-reach borrowers drove the 41% result, while most of the portfolio remained untouched for weeks.

Gross collection rate is what lenders report to credit committees, not what collections teams should manage.

What Gross Collection Rate Misses

Gross collection rate divides accounts or balance recovered during a reporting window by total overdue accounts or balance in that window. It summarizes portfolio performance, but it is weak as an operational diagnostic.

As an operating measure, it combines three different populations. First are accounts paid after effective outreach and a clear resolution path. Second are accounts paid despite outreach, through independent borrower action or timing that happened to overlap with a dunning trigger. Third are accounts that never engaged and reduce the numerator each month.

Managing dunning to raise gross collection rate does not show which population changed or why. The rate can rise through write-offs that reduce the denominator, better outreach, or borrower self-resolution. All produce the same figure, but only one shows the program is working.

Five Metrics That Show What Is Happening

1. Contact rate by channel

Outreach must reach a borrower before resolution can begin. Contact rate is the share of attempts that create verified engagement: an opened and answered message, a clicked link, or an initiated payment. Track it by channel, including WhatsApp, SMS, and email, and by sequence attempt. If attempt one reaches 18% and attempt two reaches 7%, the second touchpoint needs work that gross collection rate will not reveal.

Our pilot benchmark: a structured WhatsApp-first sequence in Brazil should reach 28-35% across the first three attempts. Email-first programs typically reach 8-14%. Gross collection rate hides the cost of that channel mismatch.

2. First-resolution rate

Among successfully contacted borrowers, what share pays or agrees to an arrangement within 48 hours of first contact? This separates message effectiveness from channel effectiveness. High contact with low first resolution means borrowers are reached but lack a clear path to act.

Friction may come from payment options, such as no PIX link or installment choice, message tone, or channel format, such as a 400-word email seen only as a WhatsApp preview. First-resolution rate shows where conversion breaks.

3. Recovery cost per recovered real

Collections costs include staff time, platform fees, channel charges, and handoffs to legal or agency channels. Dividing total program cost by recovered value gives an efficiency measure that gross collection rate cannot.

A program recovering R$200,000 in a month at a cost of R$40,000 runs at R$0.20 per R$1.00 recovered. Measure the next channel or platform decision against that ratio, not gross percentage alone. Channel mix also changes the result, since WhatsApp conversations and email sends have different economics across thousands of accounts.

4. Borrower re-engagement rate

This metric is often missed. Collections also affects the borrower relationship. An adversarial process can reduce future use of the lender, while a respectful, clear process can support continued activity.

Re-engagement rate is the share of recovered borrowers making a new product transaction, top-up, or continued use of an existing facility within 90 days of resolution. A low rate may mean the program recovered the balance while damaging the relationship. New-borrower acquisition can cost five to eight times retention, creating a cost gross collection does not show.

5. Days-to-resolution: mean and 75th percentile

Mean days-to-resolution shows average closure time. The 75th percentile shows the long tail. A wide gap from the mean to the 75th percentile suggests two groups: borrowers responding quickly and others sitting in the queue week after week.

The long tail offers the largest opportunity for channel and message improvement. If email gets no engagement, test WhatsApp. If early WhatsApp messages get engagement without resolution, review framing and payment options. The resolution-time distribution shows where time and recovery potential are lost.

Why Programs Track Only Gross

Collections software has traditionally logged outreach actions rather than outcome diagnostics. A dunning platform recording "sent, delivered, opened, paid" produces a gross figure and activity reports. The five metrics require contact events, resolution data, and channel costs to be joined, while these usually sit in separate systems: the dunning platform, core banking or loan management system, and finance system.

Organizational incentives matter too. Senior leaders and credit committees see gross collection rate. Granular measures such as contact rate by channel and first-resolution rate can be harder to present in a board update. That pressure discourages deeper measurement, even when it would improve the team.

What These Metrics Cannot Tell You

No operational metric can determine whether a specific account is recoverable. A borrower facing sustained income disruption may score poorly on every measure: no contact, no resolution, and extended queue time. Such accounts need hardship, settlement, or write-off paths, not a better dunning message. Better routing cannot overcome zero payment capacity. It can only clarify which accounts were contacted.

These five metrics diagnose communication performance among accounts with payment capacity. First segment overdue portfolios by capacity signals, such as balance tier, delinquency history, and prior-cycle payment behavior. Then measure within that segment, where operational levers exist and the metrics reflect program quality.
